Deloitte’s 2026 Tech Trends research reveals the adoption pyramid:
- 38% are piloting agentic AI
- 30% are “exploring options”
- 14% have deployment-ready solutions
- 11% have agents running in production
McKinsey puts the experimentation rate at 39%, with only 23% having begun scaling agents within even one business function.
The market projections are enormous - $89.6 billion by end of 2026, IDC predicting 40% of Global 2000 job roles will involve working with AI agents. But current deployment tells a different story.
Gartner predicts over 40% of agentic AI projects will fail by 2027. Not “underperform” - fail entirely.

Legacy Systems Can’t Handle Agents
Enterprise systems weren’t designed for autonomous software making decisions in real time. Most lack modern APIs, modular architectures, and secure identity management. Agents don’t work like human employees. They operate continuously without breaks, can coordinate across systems instantaneously, and scale without hiring. But most organizations deploy agents to do what humans already do, just faster.
The result, as one CTO put it: “unreliable junk that doesn’t do anything but cost money.”
The organizations seeing success conduct end-to-end value stream mapping first, asking how work should function rather than how to automate how it currently functions. That requires organizational change that most companies aren’t willing to undertake.
The Vendor Problem
The agentic AI market is fragmented, and vendors aren’t helping.
Most prioritize ecosystem lock-in over interoperability. APIs between different platforms lack compatibility, preventing cross-vendor agent systems. Companies are hesitant to make their systems interoperable while they figure out how to monetize the data agents generate and consume.

Research from Deloitte shows pilots built through strategic partnerships are twice as likely to reach full deployment, with employee usage rates nearly double for externally-built tools compared to internal projects.
Organizations succeeding with agents share several characteristics:
Smaller, specialized agents over monolithic solutions. Deploy numerous agents that do one thing well rather than trying to build general-purpose autonomous systems.
Humans at decision points, not reviewing all work. The successful model isn’t humans checking every agent action - it’s humans handling exceptions and setting policy while agents execute within boundaries.
Data infrastructure modernization before agent deployment. Knowledge graphs and enterprise search approaches that make data discoverable without extensive preprocessing. Trying to run agents on traditional data warehouses creates friction agents can’t overcome.
Clear ROI requirements. Successful organizations require material ROI signed off by finance partners before production deployment, avoiding “science projects” that demonstrate capability without delivering business value.
The Trust Paradox
Here’s a concerning finding from Informatica’s 2026 CDO survey: 65% of employees trust the data behind AI systems, but 75% of data leaders report employees need serious upskilling in data literacy.
People trust what they don’t fully understand. When AI agents start making decisions that affect customers, compliance, and operations, that gap between confidence and competence becomes dangerous.
The fix isn’t just technical governance - it’s employee education about how these systems actually work and where they fail.
The Implementation Costs
Actual deployment isn’t cheap:

What This Means
The agentic AI gap will close - eventually. But the companies that succeed won’t be the ones who deployed agents fastest. They’ll be the ones who recognized that agents require different processes, different governance, and different organizational structures than the automation that came before.
The 89% of enterprises not yet running agents in production aren’t necessarily behind. Many are avoiding expensive failures by not rushing to automate workflows that shouldn’t exist in their current form anyway.
